A. The gap that never made sense
You can run a project, master anything that interests you, hold a household’s worth of detail for everyone else — and still stand in the kitchen unable to start the dishes. The mail sits unopened for three weeks. From the outside it looks like a contradiction. It isn’t.
Executive function is the brain’s stage manager — not the talent, the logistics. In plain language it covers five jobs: initiation (getting started), planning (putting steps in order), working memory (holding the pieces in mind while you work), time perception (feeling the distance to “later”), and task-switching (changing gears between activities). None of these is intelligence. A brilliant mind and an expensive stage manager live in the same head all the time.
Which is why “lazy” was always the wrong word. Lazy means you don’t care. You cared so much it hurt — you stood there wanting to start — and the start simply didn’t come. That is not a values problem. It’s a starter problem.
B. Autistic inertia: hard to start — and hard to stop
There is a name for this, and it came from autistic people themselves. Researchers at the University of Manchester ran focus groups with 32 autistic adults — most of them women — about autistic inertia: a real, recurring difficulty acting on your own intentions. Participants described trouble starting, stopping, and changing activities — and were clear that it was not within their conscious control.
Inertia works like it does in physics: a body at rest tends to stay at rest, and a body in motion tends to stay in motion. So the same brain that can’t get into the shower can’t get out of it forty minutes later. If you did the monotropism module, you’ll recognize the shape: a deep attention tunnel is heavy to enter and heavy to leave.
And notice the strength hiding inside the struggle: once you’re moving, you can go deeper and longer than almost anyone. The cost is at the ignition, not in the engine.

Initiation difficulty isn’t weakness of will. The motor is strong — sometimes stronger than most — but your brain pays full price every time it has to turn over.
The Manchester study found something else worth keeping: what got people moving was external scaffolding — a prompt, another person, compatible activity already happening around them — while stress and low wellbeing made the inertia worse. Pressure doesn’t loosen the crank. It makes it heavier.
In the largest meta-analysis of executive function in autism, researchers pooled 235 studies comparing autistic and non-autistic people across the whole EF family — flexibility, planning, fluency, inhibition, working memory, concept formation. The result was striking for what it didn’t find: no single shattered part. Instead there was a moderate, broad difference spread across all the domains — a control panel where everything works but everything costs more, not a panel with a missing switch.
That fits the first-hand accounts of autistic inertia: participants in the Manchester focus groups described being unable to start or stop activities despite fully intending to, with prompting and external structure — not effort or shame — being what reliably restored movement. Together the two findings rewrite the moral story: this is architecture, not attitude. Supports work through scaffolding, never through scolding.
C. Forty tabs, no save button
Working memory is what you can hold live, right now, while you work: the thing you walked into the room for, the point you were about to make, steps two and three while you do step one. Think of each held item as an open browser tab.
Research backs the felt experience: a 2019 meta-analysis of 34 studies found autistic people scored lower on working-memory tasks in both the verbal and visuospatial domains — and neither age nor IQ explained the gap. Smart has nothing to do with it. The tab limit is just lower, and the tabs cost more to keep open.
This is why an interruption mid-task can crash the whole window. Someone talks to you while you’re carrying a thought, and the thought is simply gone — not misplaced, gone. It’s why you stand in doorways asking what you came for.

Anything that exists only in your head is an open tab paying rent. Anything written down is stored — safe, crash-proof, and free.
D. Time is a fog bank
Many autistic people describe living in two times: now and not-now. “Later” has no felt texture — Thursday’s deadline isn’t closer on Wednesday than it was on Monday, until suddenly it is now, and now is an emergency.
The research here is honest and worth stating honestly: a systematic review of 45 studies found the most consistent differences in higher-level time processing — estimating durations, sequencing, feeling time pass — while basic timing abilities are often intact, and the field hasn’t settled on a single mechanism. Translation: your clock isn’t broken; the felt map between now and later is foggy.
Fog explains both versions of the struggle: the woman who is chronically late because “later” never announced itself, and the woman who arrives ninety minutes early because she couldn’t trust the fog and budgeted for terror. Same fog, two coping styles.

E. The invisible backpack
Now the layer most explanations of executive function skip entirely: the gendered one. Sociologists call it cognitive labor or the mental load — anticipating needs, identifying options, making decisions, monitoring whether it all got done. In a landmark interview study of 35 couples, women carried more of it overall, and far more of the anticipation and monitoring work in particular. Later researchers added that this load is invisible, boundaryless, and never finished.
Look at what the mental load is actually made of: remembering (working memory), scheduling (planning and time), anticipating (a hundred small initiations a day). It is executive function, outsourced to one person. And in most households, that person is the woman — assigned by gender, not by aptitude.
For an autistic woman this is a cruel arithmetic: the household hands her an executive-function tax denominated in the exact currency her brain pays most for. She is doing invisible cognitive work all day, at full price, and then being asked why the “simple things” are hard.

The mental load isn’t a personality trait or a wifely instinct. It’s a stack of executive-function work that got handed to one person — and anything that was handed over can be handed back.
F. Competent everywhere except home
Here is the version of masking nobody warned you about: competence masking. At work you run heroic systems — the color-coded calendar, the triple-checked email, the meeting rehearsed in the car. The systems are real and they work. They also run on a finite daily budget of initiation and willpower, and by six o’clock the budget is spent.
So the inbox is at zero and the dishes are not. Colleagues see the polished system-runner and assume home must be effortless; family sees the depleted woman on the sofa and wonders where the capable one went. Worst of all, she compares the two and reaches the same wrong verdict: I can do hard things, so failing at easy things must be a character flaw.
But tasks aren’t priced by size or importance. They’re priced by initiation cost, number of steps, sensory load, and how much novelty or interest is fueling them. “Simple” chores are often the most expensive things on the menu — boring, multi-step, sensory-unpleasant, and endlessly repeating. The shame spiral gets the pricing exactly backwards.

Roughly a quarter to a third of autistic people also meet criteria for ADHD, and the combination has a signature: the autistic side builds the perfect planner — structured, color-coded, genuinely excellent — and the ADHD side runs on novelty and interest, so the planner works gorgeously for nine days and then quietly becomes furniture in week two. The system didn’t fail; its newness was part of the fuel, and the fuel ran out. The fix isn’t loyalty to one system — it’s planning the redesign: rotate formats on purpose, and let “new notebook energy” be a renewable resource instead of a guilty secret.
It also helps to tell the two engines apart. Autistic inertia is a state-change problem: hard to start, stop, or switch even when attention is fully willing. ADHD distractibility is a capture problem: you started fine, but something shinier pulled attention away mid-task. Direct-comparison research finds flexibility and planning differences more characteristic of autism and inhibition differences more characteristic of ADHD — and AuDHD women often carry both, which is why generic productivity advice written for one engine keeps half-working at best.
G. What helps
None of this is a willpower curriculum — you have been running on willpower for decades and it nearly bankrupted you. The work here is different: lower the hills, externalize the tabs, light the fog, and put down the weights that were never yours to carry alone.

Activation energy is the real cost of any task. You can’t flatten the hill by judging yourself — but you can carve steps into it until the first one is nearly effortless.
1. Externalize everything.
If it lives only in your head, it’s an open tab paying rent. Lists, named alarms, a whiteboard by the door, visible storage — open shelves, clear bins — because for many autistic brains, out of sight isn’t out of mind; it’s out of existence.
2. Lower the activation energy.
Shrink the first step until it’s almost silly: not “clean the kitchen” but “put one cup in the sink.” Stage the start the night before — clothes out, tabs open, kit by the door — so morning-you only has to push, not lift.
3. Borrow a body.
Body doubling — another person simply present while you work, in the room or on a quiet video call — is one of the most-loved tools in the neurodivergent community. It matches the research on inertia too: external presence and prompting are what reliably get action moving.
4. Build landmarks through the fog.
Make “later” visible from “now”: alarms named for the action (“shoes on,” not “reminder”), visual timers, calendar blocks you can see at a glance, and transition warnings before any switch. External time works where felt time doesn’t.
5. Drop the standard on purpose.
Good-enough dinners, a capsule routine, “done is beautiful.” The standard you keep failing was usually set by — and for — a different nervous system. Lowering it isn’t giving up; it’s pricing the work honestly.
6. Renegotiate the backpack.
The mental load is a social assignment, not a biological one — so renegotiate it like one. Transfer whole tasks, not chores: whoever owns “dentist” owns it from noticing to booking to done. “Helping when asked” leaves the remembering — the expensive part — with you.
7. Retire the word “lazy.”
Replace it with the accurate sentence: “that task has a high activation cost today.” This isn’t a euphemism — it’s better engineering. Shame is itself an executive-function drain, and the research is clear that stress makes inertia worse, not better.
